The challenge

A string of emergency patches had made the site fragile in the expensive way: nobody knew which plugin update would break checkout next, so nobody updated anything, so the hole grew.

Meanwhile competitors shipped fast invitations, modern content and sub-two-second pages. The gap wasn't aesthetic anymore; it was operational.

The approach

The work started in analytics and server logs, not moodboards: which templates carried revenue, which URLs carried links, which plugins carried logic. The rebuild was scoped from evidence.

Migration ran parallel — content, customers and order history moved behind a frozen URL map, with redirects staged and tested before cutover day, not after.

Every integration was mapped with failure modes before writing code: queues, retries and alerts where data mattered, graceful degradation where it didn't.
